Why do two roasts with the exact same 11% development taste completely different?
How far should a coffee be roasted to reach its full potential? In roasting, we frequently talk about the "sweet spot." The sweet spot isn’t a fixed temperature or a standardized development time ratio (DTR); rather, it is a target window within which the coffee's varietal characteristics, aromatics, acidity, sweetness, and mouthfeel are most fully and harmoniously expressed.
We recently conducted a side-by-side trial with two batches of the same coffee:
Guatemala – Finca El Injerto – Trio – Legendary Geisha Washed (EI-11 Auction Lot 2026)
This lot possesses extraordinary flavor potential: jasmine, coffee blossom, bergamot, yellow peach, white grape, mandarin orange, pineapple, lychee, raw honey, and brown sugar, complemented by a silky, refined, and creamy mouthfeel.
Both roast profiles shared one crucial baseline: post-crack development time was held at 45 seconds (an 11% development ratio), with a temperature rise of 5.5°C post-crack. Judging solely by development metrics on paper, the two batches were virtually identical. The critical variable lay in the thermal energy applied earlier—during the Maillard reaction phase prior to First Crack.

Batch 1: Lower Energy Input During the Maillard Phase
Hot: Jasmine and bergamot were present, with yellow peach and white grape lingering in the finish. As it Cooled: Aromatics shifted primarily toward jasmine and coffee blossom. The acidity resembled peach, while the sweetness was closer to malt. Although smooth on the palate, the finish carried a slight astringency.

Was it a bad roast? No. It exhibited florals, acidity, and the signature Geisha structure. However, the overall flavor profile felt condensed. The fruit notes had not fully bloomed, and both the sweetness and mouthfeel plateaued prematurely.

Batch 2: Increased Energy Input During the Maillard Phase
Maintaining the exact same 11% DTR, 45-second development time, and 5.5°C post-crack temperature rise, the cup presentation was markedly different. Hot: Beyond jasmine, the yellow peach became far more defined, followed by white grape, mandarin orange, and lychee notes in the mid-to-late profile. As it Cooled: It developed a sensation reminiscent of jasmine honey, leaving a lychee finish. The acidity retained its peach note, but the sweetness transformed from malt-like to a more delicate honeyed note. The mouthfeel evolved from slightly astringent to smooth and silky.

This trial highlights a fundamental roasting truth: identical development ratios do not guarantee identical flavor profiles. Before entering First Crack, coffee beans accumulate a unique thermal history. The 45 seconds after First Crack do not construct flavor from scratch; rather, they serve as the final resolution to the entire preceding heat application. If thermal energy during the Maillard phase is insufficient, the beans will still enter First Crack normally and achieve an 11% DTR, but certain delicate aromatics, sweetness, and tactile structures may remain under-developed or constrained.

Conversely, when pre-crack energy allocation aligns with the coffee's density and moisture, previously compressed flavors unfold structure by structure. Jasmine remains intact, while yellow peach, white grape, mandarin, and lychee become distinctly identifiable. Sweetness shifts from heavy malt to delicate honey, and the overall mouthfeel reaches full cohesion.

Finding the Sweet Spot: Beyond the Numbers

For a roaster, the "sweet spot" is never a static number. An 11% DTR is not intrinsically superior, nor does 45 seconds of development guarantee a correct roast. The ultimate question is: Has this specific thermal application highlighted the coffee’s most valuable intrinsic character?

For this El Injerto Geisha, our goal was not merely a "fragrant" cup, but one that preserved: The elegance of jasmine. The clarity of yellow peach and white grape. The extended finish of lychee and mandarin. A honeyed sweetness backed by a silky, refined mouthfeel.

When these elements align, we know we are approaching its sweet spot. However, more heat is not always better. Pushing thermal energy further might yield riper, heavier fruit tones and a more intense honey sweetness, but it risks compressing or scorching the delicate, high-toned notes of bergamot and white grape. Therefore, roasting decisions are rarely a simple choice between "more heat" versus "less heat."

It is about pinpointing that precise equilibrium: where aromatics are vibrant, sweetness is complete, and mouthfeel is refined—all while honoring the coffee's original terroir and varietal identity. That is the roasting sweet spot. At the same 11% development ratio, flavor profiles can diverge completely. Numbers describe what happened on the curve; the final cup dictates whether the direction was right.
